Does Lower Organic Traffic Mean Better ChatGPT Growth?

    As AI search becomes a larger part of how consumers discover businesses, one of the biggest questions is whether its growth will primarily favor websites that already have significant organic visibility.

    Recent data from Sierra Interactive suggests the picture may be more complicated.

    In an analysis of more than 2,000 Sierra Interactive-powered real estate websites, 85% of the recent increase in ChatGPT-sourced leads came from sites with historically lower organic lead volume.

    That doesn’t mean these websites are generating more ChatGPT leads overall. Websites with stronger organic performance still generate considerably more ChatGPT-sourced leads in absolute terms.

    What the data shows is something different: much of the recent growth is coming from websites that historically generated less organic demand.

    AI Search Growth Is Expanding Beyond the Highest-Volume Sites

    When we compared ChatGPT-sourced lead activity across two comparable four-week periods, the strongest relative growth appeared among websites with lower existing organic lead volume.

    Together, those sites accounted for 85% of the total increase in ChatGPT-sourced leads across the Sierra network.

    Meanwhile, websites with the highest organic lead volume continued to generate more ChatGPT leads per site.

    That distinction between growth and volume matters.

    Established organic performers still have an advantage in raw lead production. But they aren’t responsible for most of the recent growth we’re seeing from ChatGPT.

    Instead, the expansion is reaching websites that historically generated fewer organic leads.

    Why That Distinction Matters

    A reasonable assumption about AI search is that the websites already performing best in traditional search would also capture most of the growth from AI-driven discovery.

    There are reasons that assumption makes sense. Established websites may have deeper content, stronger authority, greater visibility and more existing demand.

    And our data does show that these sites continue to generate more ChatGPT leads in absolute terms.

    But that’s only one side of the story.

    When we look at where the channel is growing, the pattern changes.

    Sites with historically lower organic lead volume are contributing disproportionately to the increase in ChatGPT-sourced leads.

    That suggests the expansion of AI-driven discovery isn’t confined to the websites already generating the most organic demand.

    ChatGPT Represents a Meaningful Share of Organic Leads

    The broader network data reinforces that finding.

    Across the more than 2,000 websites analyzed, ChatGPT accounted for approximately one in five organic leads during the most recent four-week period.

    Its contribution wasn’t uniform across the network.

    For sites with historically lower organic lead volume, ChatGPT represented a considerably larger share of lead generation relative to traditional organic search than it did for the highest-volume sites.

    That’s an important distinction when evaluating the role AI search is beginning to play.

    The network-wide average shows ChatGPT is already contributing a meaningful share of organic lead volume. Looking underneath that average shows that its relative contribution is particularly significant for websites that have historically generated fewer organic leads.

    More Real Estate Websites Are Participating, Too

    This pattern is happening alongside a broader expansion in AI-sourced lead generation across the Sierra network.

    In the most recent four-week period, the share of participating websites increased from 33% to 49%.

    More real estate websites are beginning to generate leads from ChatGPT, and much of the recent increase is coming from sites that historically generated lower organic lead volume.

    AI search isn’t simply getting bigger among the same high-performing websites. ChatGPT-sourced lead growth is becoming more broadly distributed.

    What the Data Does and Doesn’t Tell Us

    There are important limitations to this analysis.

    The dataset consists of more than 2,000 Sierra Interactive-powered real estate websites, so the findings shouldn’t automatically be treated as representative of every real estate website.

    ChatGPT-sourced leads are also identified through available referral data. Activity where that information isn’t available may not be captured, meaning these figures represent observed ChatGPT-sourced activity rather than a complete accounting of every lead AI search may have influenced.

    And most importantly, this analysis shows where growth is occurring, not why.

    What We’re Watching Next

    AI search is still a developing acquisition channel, and two four-week periods aren’t enough to establish a permanent trend.

    The next question is whether this pattern holds.

    Will websites with historically lower organic lead volume continue to account for a disproportionate share of growth? Will the websites beginning to generate ChatGPT-sourced leads today continue doing so consistently? And as AI discovery becomes more common, what will separate occasional visibility from repeatable lead generation?

    Those are questions we’ll continue watching.

    For now, the data gives us one particularly interesting signal:

    The websites generating the most organic demand still produce more ChatGPT leads overall. But 85% of the recent growth came from sites with historically lower organic lead volume.

    That suggests the growth of AI search in real estate is becoming a broader story than existing organic scale alone.
